# The closed-lost revival play

> Mail one honest piece to deals you lost 6 to 12 months ago. What changed, what to say, when to skip an account, and how to measure it truthfully.

The closed-lost revival play mails one piece to a deal you lost 6 to 12 months ago. You lost for a reason: price, a missing feature, bad timing, a rival's promise. In a year, reasons expire. Budgets reset, features ship, the rival underdelivers. This play works because the buyer already knows you. You are not cold, you are familiar, and a physical piece reaches them without reopening an email thread that ended in a no. Run it when something real has changed since the loss. Skip it when nothing has.

## The trigger

The trigger is the loss date plus a reason to return:

1. The deal closed lost 6 to 12 months ago. Under 6 months, the no is still fresh and you look like you did not listen. Past 12 months, the contacts and context have often turned over.
2. Something changed on your side or theirs: you shipped the feature they needed, you fixed the pricing objection, they raised money, or their contract with the winner is nearing renewal.
3. The loss reason was recorded. "Lost to competitor, integration gap" is workable. "Closed by ops cleanup" is not a deal, do not revive it.

Pull the list from your CRM. Sincerely syncs opportunities from Salesforce or HubSpot, but its closed-lost trigger fires only when it newly observes a deal turn closed-lost, so it cannot reach back to deals lost 6 to 12 months ago. Export that report and upload it as a [CSV](https://trysincerely.com/integrations/csv) instead. CRM reports themselves do not sync.

When not to run it: the loss was about fit, the buyer asked you to stop, or you cannot name what changed. A revival with nothing new reads as desperation, and it spends goodwill you may want in year two.

## The audience

Mail the person who told you no, if they are still there. They own the history and they can reopen it fastest. If they left, mail their successor and treat it as a fresh door, not a revival. Batches stay small by nature, most teams lose 10 to 40 real deals a quarter. Every address is checked for mailability before print, which matters after a year.

## The piece

Sincerely publishes the package and format terms active for the current deployment on the [pricing page](https://trysincerely.com/pricing).

The copy needs humility first, news second, one ask third. Name the loss plainly. Do not relitigate their decision or trash the winner. State the one thing that changed, then make a small ask.

> Priya, you picked Vantage last September, and the reason was fair: we had no NetSuite sync. It shipped in June, and two teams your size run it now. If the renewal window opens this fall, I would like 20 minutes to show you what changed. If Vantage is working, ignore this and no hard feelings.

Sincerely writes for one recipient from the supported CRM fields and reviewed writing context. A loss-reason custom field does not sync automatically, so include the reason in the CSV or personalization guidance and check it during review. A generic "circling back" card is worse than silence here.

A gift is the wrong format for the revival itself, because a present to someone who said no reads as buying the deal back. Save a [gift with a note](https://trysincerely.com/gifts), a one-off send you approve in full, for the champion once the reopened evaluation turns into a real meeting.

## The follow-up

The rep who lost the deal follows up, not a new SDR. Call or email 4 to 6 business days after the expected delivery, and lead with the same change the letter named. One call, one email, then stop. This play earns one polite knock, not a sequence. Log every reply in the CRM so the loss record stays true.

## How to measure it

Be honest: this play runs on small samples. Forty letters cannot produce a statistically significant lift number, and anyone who promises one is guessing. Check what a real readout needs with the [holdout-size calculator](https://trysincerely.com/tools) before you trust a percentage.

So measure it two ways. Count reopened conversations per batch, a direct and honest number: 3 meetings from 40 letters is a result you can act on. Then, if you run the play quarterly, accumulate batches into one experiment with an account-level holdout, and read lift only when the sample supports it. [Holdout testing](https://trysincerely.com/holdout-testing) explains how Sincerely locks that design at launch and says plainly when a result is not ready.

A lost deal is not a dead deal, it is a warm one with an expiration date on the no.
